Growth & MetricsIn a product-led model, a prospective customer can find the product, start using it, reach value and pay without speaking to anyone. Sales still exists, but it enters later and warmer — expanding accounts that already use the product rather than creating demand from scratch. That inverts where effort goes: onboarding, activation and in-product upgrade paths become the growth investment instead of outbound.
It does not suit every product. PLG needs a fast time to value, a user who can adopt without procurement approval, and a price point that can be paid on a card. Enterprise software with a six-month implementation and a security review will not become product-led by adding a free trial — it will just add a free trial nobody completes.
The design consequence is that onboarding is the sales team
Every question a salesperson would have answered now has to be answered by the interface. That is why PLG products live or die on empty states, first-run experience and the clarity of the upgrade moment.
In practice
A B2B analytics product added self-serve signup without changing its onboarding, which assumed an implementation call. 8% of self-serve signups ever connected a data source. Rebuilding the first-run flow around one sample dataset and one working chart took that to 34% — the pricing and the product were unchanged.
Where teams get it wrong
- Adding self-serve signup to a product that still needs a human to configure it.
- Treating PLG as a pricing change rather than a redesign of the first session.
- No in-product upgrade path, so conversion still depends on sales.
- Measuring signups instead of activation.
- Applying it where procurement, security review or implementation make self-serve impossible.
